SEMINARIO DE INVESTIGACION OPM3

INTRODUCCION

La investigación tiene como fin determinar el grado de madurez en las organizaciones en cuanto a la gerencia de proyectos y de esta forma poder contar con una herramienta software que permita evaluar la situación actual y con ello generar unas recomendaciones y un plan de acción de acuerdo al modelo OPM3 (Project Management Maturity Model) propuesto por el PMI en 2003 El estudio de madurez en gerencia de proyectos aplicando el modelo OPM3 permite a cada organización, determinar si los proyectos están siendo bien manejados y si cumplen las expectativas en cuanto alcance, tiempo, costo, calidad, seguridad. La investigación brinda herramientas de estudio que permiten que cada organización aumente la madurez en el manejo de proyectos y entrega un plan de acción con recomendaciones.


PLANTEAMIENTO DEL PROBLEMA

Las empresas para ser siempre competitivas deben ser agiles y responder de manera efectiva a nuevos cambios y oportunidades del mercado, para esto las organizaciones utilizan los proyectos como mecanismos por los cuales realizan cambios a sus servicios, productos y procesos, de esta forma la gestión de proyectos en cada organización permite evaluar responsablemente la madurez en el manejo de proyectos y entrega un plan de acción con recomendaciones las cuales permitan a las organizaciones ser más eficientes en la gestión de proyectos.

MARCO TEORICO

El primer factor por el cual fracasan los proyectos a nivel mundial se puede considerar la falta de fijar un alcance claro o meta la cual debe ser (medible, especifica, tangible y alcanzable), en Colombia un factor determinante que también afecta el éxito de un proyecto es la corrupción, algunas veces priman más los intereses propios cuanto se va a recibir de comisión, que si en realidad el proyecto se desarrollara efectivamente como se espera. Las organizaciones son más o menos maduras si tienen la capacidad de desarrollar actividades o procesos que entreguen productos y servicios de manera dinámica y eficiente, de esta forma se alcanzan objetivos y metas, estas competencias o debilidades deben ser conocidas por todos en la organización de manera homogénea y transparente, las cuales deben ser aprovechadas de manera rigurosa, medidas y mejoradas continuamente con el fin de ser mejores siempre.

Con base a experiencias y análisis cualitativos en el entorno, se observa que no siempre los proyectos en las organizaciones son exitosos en general, si bien algunos son exitosos en general no es constante y normalmente estos tienen desviaciones en tiempo, costo, calidad, seguridad, esto permite concluir que hay oportunidad para poder aumentar la eficiencia en la gestión de proyectos y de esta forma mejorar los costos y tiempos de ejecución, claro está sin perder calidad y seguridad, es ahí donde un estudio de madurez organizacional en gerencia de proyectos como lo plantea al modelo OPM3 (Project Management Maturity Model), permite aportar variables y recomendaciones de mejora.

No hace mucho tiempo, los proyectos se administraban con métodos y técnicas informales basadas en los gráficos de Gantt, PERT, método de ruta crítica. Estos modelos son la base metodológica utilizada por los gerentes de proyectos. En el 2006 se formó el PMI, Instituto de Gerencia de Proyectos, bajo el argumento que cualquier proyecto, sin importar la clase que sea, usa las mismas bases metodológicas y herramientas. Es el PMI quien dicta los estándares en esa materia actualmente. En la investigación realizada no se encontraron estudios que permitan conocer el nivel de madurez de las empresas colombianas en la gestión de proyectos y la tasa de éxito de estos de esta forma se hace importante la adopción por muchas organizaciones

El modelo OPM3 el cual ofrece una metodología que permite inicialmente el conocimiento, la evaluación y mejora, dimensiones que brindan la capacidad de evaluar a través de métodos de medición, la madurez organizacional en la aplicación de la gestión organizacional de proyectos del PMI, permitiendo de esta forma mediante una metodología desarrollar la capacidad para entregar proyectos exitosos, colaborando con el logro de los objetivos y las metas de la organización. Dado que OPM3 es un modelo guía y un estándar, este sólo describe las mejores prácticas orientadas a la gestión organizacional de proyectos. Es importante mencionar que OPM no indica cómo se debe implementar. Las mejores prácticas que se mencionan en el estándar OPM3 aplican a las categorías tanto de Dominio como de habilitador organizacional estos son procesos o actividades orientadas a estandarizar, medir, controlar o mejorar continuamente los grupos de procesos de los dominios de la gestión organizacional de proyectos.

La hipótesis planteada en esta investigación es: Existe una evaluación de la madurez que se tiene en cada organización referente a la gestión de proyectos y el éxito de los mismos. Para dar inicio a la investigación se hace necesario realizar entrevistas esto con el fin de poder realizar recomendaciones a la organización. Se debe considerar que no todas las organizaciones son iguales para que puedan realizar un mejoramiento continuo.

En conclusión, cada organización debería realizar la evaluación de madurez para poder tener un mejor panorama del manejo de proyectos. En muchos casos las organizaciones no conocen el modelo OPM3 o no le dan la importancia que se debe. Al dar a conocer este modelo, las organizaciones obtienen además del nivel de madurez en el que se encuentran, obtienen recomendaciones para poder llegar al nivel de madurez esperado.

Descripción del Negocio   

Uno de los cuatro tipos principales de información que se incluye en un plan de negocios es una descripción de la empresa. La descripción de la actividad se centra en sus operaciones básicas, los tipos de productos o servicios ofrecidos. La descripción tiene que ser concisa y lo suficientemente amplia como para que el lector comprenda los elementos básicos de la empresa.
Empresa especializada en productos y servicios relacionados con internet, software, dispositivos electrónicos y otras tecnologías. El principal producto  es el motor de búsqueda  el cual sirve  de ayuda de contenido y publicidad para lugares como Centros comerciales Tiendas Hoteles, Restaurantes.
Este servicio se caracteriza por ofrecer a establecimientos,  enlaces publicidad y anunciantes mediante dispositivos electrónicos y smartphones

Comercialización del Negocio

Un programa planificado de marketing es un elemento importante de un plan de negocios completo. La sección de marketing del plan de negocios debe centrarse en  actividades de promoción en lugares como centros comerciales tiendas y hoteles.
El plan de marketing se debe centrar en impulsaar la descarga de la aplicacion para las diferentes dispositivos moviles durante el primer año de funcionamiento. El programa de marketing debe identificar los tipos de negocios a los cuales se les hara promoción y publicidad en redes sociales.

Finanzas del Negocio

Un componente clave de un plan de negocios es el presupuesto y otra información financiera. El presupuesto es la columna vertebral de cualquier plan de negocios. El presupuesto debe incluir una proyección razonable de los ingresos y gastos durante un período de tiempo que se extiende hasta tres años desde la fecha en que se creó el plan de negocios. Además, el elemento financiero incluye una explicación total de la inversión de capital necesaria para establecer el negocio en primer lugar.

Gestión de la Empresa

Una pieza de información importante en un plan de negocios es una visión general de la gestión de la empresa. La parte de gestión de un plan de negocio se centra en el personal clave el cual inicialmente se centra en las impulsadoras para la descarga de aplicacion movil.

Es importante contar con un partner para el desarollo y personalizacion de la aplicacion movil.

El desarrollo de la aplicacion movil estara a cargo por parte de una empresa de desarrollo de software Para dispositivos moviles, el modelo prevee que la aplicacison sea descargada gratuitamente.Proposición de oferta o de valor

La propuesta de valor

La solución o propuesta de valor para el consumidor o persona que descargue la aplicacion es contar con informacion en linea detallada de un lugar o establecimiento comercial, la cual sirva para un usuario como guia,

Segmento del mercado objetivo

El mercado objetivo son establecimientos comerciales en donde se pueda informar y realizar pautas publicitarias para ofrecer los diferentes productos. Al existir diferentes tipos de negocio y mercados que utilizan productos iguales o similares, se puede aumentar la  ganancia mediante publicidad.

Canal de distribución o de movimiento

Al permitir hacer llegar el producto al mercado objetivo, mediante la descarga gratuita de la aplicacion de distribución. Esto establece los medios por los cuales el usuario se relaciona con cada establecimiento comercial

Relación del consumidor

La forma en que estableces las relaciones con diferentes segmentos de clientes es la relación de consumo. Para el proyecto se define cómo a partir del contenido que se descarga de la aplicación móvil se gana confianza al ofrecer productos y servicios a los usuarios y de esta forma se gana el reconocimiento de la marca que para el caso nuestro es el nombre de la aplicación.

Configuración de valor o de recursos

La manera de utilizar las actividades, el personal y los recursos necesarios para producir el producto son tu valor y la configuración de recursos o la cadena de valor. Esta configuración es la base de tus estructuras de costos e ingresos.

Competencia subyacente

Los conocimientos básicos, habilidades, capacidades y conocimientos necesarios para producir tu producto son de tu competencia. Inicialmente, descansa en el propietario-innovador y en el equipo que lo rodea para llevar el producto al mercado.

Compañeros de la red o de afiliación

La red de socios representa acuerdos entre tu empresa y otras empresas necesarias para producir y comercializar tu producto. Incluyen proveedores de materiales y piezas, puntos de venta, transportistas, agencias de publicidad y medios de comunicación. Comercializar el valor de tu producto depende de tu colaboración.

Estructuras de costo

Los gastos necesarios para fabricar un producto o servicio es la estructura de costos. Esto incluye los costos fijos como arrendamientos o pagos de la hipoteca y los costos variables, como investigación y desarrollo, comercialización, transporte y nómina. La proporción de costes fijos a costes variables representa la estructura de costos.

Vía de ingresos

Las formas que una empresa hace ingresos son tus fuentes de ingresos. De manera más frecuente se trata de ingresos por ventas. Sin embargo, puede hacer referencia a la mercancía vendida y devoluciones de valor añadido de los consumidores, socios o terceros como marketing viral o social no solicitado.


Específico


Los objetivos estratégicos de un plan de negocios proporcionan los detalles específicos acerca de cuáles son las expectativas de una empresa para cumplir sus metas identificadas.

Los objetivos tienen que ser específicos. Esto significa que tienen que indicar exactamente cuáles son las expectativas. "Perder peso" no es un objetivo específico. "Perder 12 libras (5,44 Kg)" lo es. Aunque los objetivos proporcionan una dirección general para una organización o grupo de planificación, "incrementar las ventas" o "vencerle a la competencia", los objetivos proporcionan una imagen clara de cómo lucirá el éxito final.

Medible

Los objetivos medibles proporcionan la habilidad para que los equipos de planificación, al final de un ciclo de planificación, miren atrás y determinen si los objetivos se cumplieron o no. Tener simplemente un número específico como parte del objetivo no asegura lo que será medible. Por ejemplo: "Incrementar la satisfacción de los empleados por un 10 por ciento" puede parecer medible, pero esta declaración no da una indicación de lo que es la satisfacción y puede haber un desacuerdo sobre qué es la satisfacción o cómo es el éxito. En su lugar, un objetivo medible puede apuntar a preguntas específicas en una encuesta anual sobre satisfacción realizada a los empleados que el liderazgo de la empresa ha elegido para representar el nivel de satisfacción general. El objetivo, por lo tanto, puede decir: "Incrementar la puntuación en preguntas 1,7 y 10 de la encuesta anual a los empleados por el 10 por ciento como una indicación de un aumento en la satisfacción".

Procesable

La "A" en el acrónimo en inglés SMART puede referirse a "factible" o "procesable". Ya que "factible" está cercanamente relacionado a "realista", procesable proporciona una perspectiva ligeramente diferente. Procesable significa que el objetivo tiene que representar un resultado que la empresa o grupo de planificación sea capaz de tomar acción para lograr. "Reducir los impactos económicos en las ventas" puede no ser procesable porque la empresa no puede impactar los impactos económicos.

Realista

Los objetivos realistas son aquellos que la empresa o grupo de planificación tienen la habilidad de cumplir. Aunque está bien que los objetivos sean desafiantes, tienen que reflejar resultados que estén dentro del alcance de la organización, dado sus recursos actuales o disponibles en el momento, su dinero y personal.

Duración determinada

Los objetivos de duración determinada tienen una fecha final clara. "Perder 10 libras (4,53 Kg)", por ejemplo, no indica cuándo se perderán esas 10 libras. Puede ser el siguiente mes, el siguiente año o dentro de diez años. Todos los objetivos tienen que indicar claramente el marco de tiempo que abarcan para proporcionar un punto en el cual el grupo de planificación pueda determinar si el objetivo se logró o no.
